The Transformation Readiness Scorecard
Five dimensions decide whether a transformation holds or quietly unwinds. Score each statement from
0 (not true) to 4 (fully true). Total your score out of 100 and read the band below.
Ten honest minutes here will tell you more than a month of status reports.
1 Operating Model & Delivery
Our target operating model is clearly defined and owned, not just described in slides. 0–4
We have dedicated delivery capacity — transformation is someone's full-time job, not a side task. 0–4
Governance, decisions and dependencies are actively managed, not discovered late. 0–4
Benefits are defined in measurable terms a board would recognize. 0–4
We can say, today, whether we are on track against those benefits. 0–4
2 Change Capability & Adoption
We assess change readiness and impact before we launch, not after. 0–4
Affected people are engaged early and consistently — communication is two-way. 0–4
We measure adoption, not just go-live — we know if people actually changed. 0–4
Resistance is anticipated and managed, with visible executive sponsorship. 0–4
Change sticks: we reinforce new ways of working until they are business as usual. 0–4
3 Data & AI Readiness
We trust our people and workforce data enough to make decisions on it. 0–4
We have a clear, governed position on how AI is used in the people function. 0–4
Manual, low-value administrative work is being automated deliberately. 0–4
We can see the skills we have, the skills we need, and the gap between them. 0–4
Leaders understand what AI will and will not change in how work gets done. 0–4
4 Leadership Alignment
The leadership team agrees on why this transformation matters and what success looks like. 0–4
Sponsorship is active and visible — leaders model the change, not just fund it. 0–4
Priorities are protected; the transformation is not constantly de-prioritized. 0–4
Hard truths surface quickly; we do not discover problems only at steering committees. 0–4
Middle management is equipped and bought in, not bypassed. 0–4
5 Employer Brand & Talent
We know how candidates and employees actually perceive us as an employer. 0–4
We have a clear, honest employer value proposition (EVP) — not a slogan. 0–4
Our employer story is expressed consistently across channels and leaders. 0–4
We can attract the skills this transformation needs. 0–4
We track talent outcomes: quality of hire, cost-per-hire, retention. 0–4
Your score, out of 100
80–100Transformation-ready. Your foundations are strong. The risk now is complacency — protect delivery discipline and keep measuring adoption.
60–79Capable, with gaps. You will likely deliver, but specific weak dimensions will cost you time and benefits. Address the lowest-scoring dimension first.
40–59At risk. Good intent, fragile execution. Without dedicated delivery and change capability, this transformation is likely to stall.
Below 40Not yet ready. Proceeding now risks wasted investment. Start with readiness, leadership alignment and a credible delivery plan before committing.
